Dear Friend, Subscriber, and Category Pirate,
(Thereâs a chance to try the Pirate Eddie AI Bot for free buried at the end of this mini-book. Donât miss the treasure just because your bathroom break wasnât long enough đ´ââ ď¸)
Most people think they have a knowledge problem.
âI wish I knew more about category design.â
âI wish I knew how to find my superconsumers.â
âI wish I knew how to frame, name, and claim my category.â
âI wish I knew how to price better, market better, pitch better, grow faster.â
Everyone believes theyâre one piece of information away from a breakthrough.
And for decades, that was the game. âKnowledge is power.â
Sure. Francis Bacon wrote that four centuries ago. When people used bird poop to bleach their hair.
In the age of AI?
Knowledge is a commodity.
The power is gone.
Because AI makes existing knowledge free, every day. If knowledge truly equaled power, everyone with WiFi and ChatGPT would be unstoppable gods.
Theyâre not.
Because knowledge alone doesnât transform people.
Transformation transforms people.
Pixar said it best in The Incredibles, when the villain reveals his master plan to sell technology that gives superpowers to everyone:
Welcome to the problem your future self needs you to solve.
If we plotted the value of knowledge for your life on a graph, it would be a parabola.
Too little knowledge and your life outcomes are bad.
Too much knowledge and your life outcomes are bad.
Imagine if you knew when and how you would eventually die. You would be anxious all the time. You would dwell on your death, not live your life.
Sometimes, knowledge is a prison.
Pirate Eddie once interviewed a partner candidate back at his old consulting firm.
The guy was an MITâundergrad and PhDâin aerospace engineering. He rose through the ranks at BCG, then McKinsey, but never made partner. He couldnât understand why people less âsmartâ than him kept getting promoted ahead of him.
Pirate Eddie passed on him.
Why?
He valued pedigree over performance, titles over track record, and knowledge over outcomes. Every team he would lead would be judged based on his measure of their intellect, not their outcomes. Every client would feel and fear he was more concerned about being right than producing results.
His knowledge was leading him to a life of disappointment.
Hereâs the uncomfortable truth:
âThe true measure of intelligence is getting what you want out of life.â âNaval Ravikant
Never forget: you can be so smart, youâre stupid.
Pirate Joe Pine, the godfather of the Experience Economy, has a bar that hits even harder.
âExperiences are memorable. Transformations are life-changing.â
His book, The Transformation Economy, is a mind bender. Buy it now. Thank us later.
Are You Getting The Life Transformation You Want?
Since launching Category Pirates, weâve always been in the transformation business.
We went from writing to teaching to using AI to deliver transformational outcomes. Each step has gotten us closer to being able to help you transform when you need it most.
Our Founding Substack subscribers are already using the Pirate Eddie Bot, and they arenât (just) here for knowledge.
Theyâre here on a quest:
To design and dominate a category as an executive
To finally crack the entrepreneurial problem that haunts them
To build a life where they get paid to create, paid to be themselves
They donât want lessons. They want change.
And they already know the truth. AI like the Pirate Eddie Bot can help them get what they want.
This mini-book is for all our Substack subscribers. Thatâs why itâs (100%) free.
If youâre a paid subscriber: thank you. You saw the value early. đ
For everyone else: weâre thrilled youâre here. We love teaching. We love sharing our knowledge.
But we desperately want so much more for you.
Pirates Naval and Joe are asking a question you canât dodge:
Are you actually getting the transformation you want out of life?
If yes. Legendary.
If no. Read on.
Everyone wants transformation.
(âTransformationâ is just the adult word for big outcomes youâre scared to say out loud. The real problem? Not everyone is brave enough to admit it.)
When Pirate Christopher was 18 (thrown out of high school, labeled âdumb,â and shaving dudesâ balls as a hospital orderly), he finally said the magic words:
âI donât want to be a loser. I want to be the great man my Grandfather told me I am.â
When Pirate Eddie was 31 (with two kids, his wife wanting a third, and on the cusp of becoming partner at a firm where selling your soul is part of the onboarding), he said his magic words:
âI donât want to choose between family, career, and purpose. I want to be a great husband, a great father, and someone who helps companies achieve greatness.â
He became a solo thought leader. Built massive personal and professional freedom and outcomes.
A year later, his then middle school daughter, Audrey, wrote Joyâa story about a yellow balloon chasing a workaholic father before he loses everything.
She swears itâs not about him. (Itâs absolutely about him.)
Audrey ended up publishing it and went on TV to talk about it.
It is somewhat uncomfortable for Pirate Eddie to talk about, but it is a reminder that getting what you truly want out of life is difficult and precarious.
Maybe we all need some help?
Should we republish this with an addendum about Piratey Parenting, like when we wrote about how Parents Should Be Venture Capitalists or How to Build Your First (Crazy) Profitable Business as a Teenager? Let us know in the comments.
Courage isnât a personality trait. Itâs the ignition switch for transformation. The thing that will take you from having knowledge to getting outcomes.
But it takes more than just courage.
The 7 Ingredients For Transformation
What transformation are you secretly seeking that youâre too afraid to admit?
Most people never answer this out loud because it feels hard, unclear, embarrassing, and impossible to unlock.
Thatâs why we Pirates built a formula for transformation (adapted from the Category Manifesto):
Courage: reject the premise
Clarity: naming the real problem
Wisdom: defining the ideal outcome
Knowledge: understanding what matters
Simplicity: donât be so smart, youâre stupid
Empathy: navigating the emotional shrapnel of change
Community: being seen, celebrated, supported, and slapped when necessary
If this feels familiar, it should.
Category Design is transformation. But thereâs an uncomfortable truth we learned teaching thousands of founders and execs.
Many marvel over knowledge. Few follow through.
Hereâs an example:
McKinsey did a study that showed a 1% increase in pricing leads to an 8% increase in operating profit.
That is some top-tier knowledge!
So why arenât all companies increasing their pricing 1% to get 8% more operating profit?
Because they lack
The courage to deviate from the norm.
The clarity that their products arenât different.
The wisdom to say Good/Better/Best is the way to raise prices
The simplicity to say they should start with a super ding-dong best offer.
The empathy to design their best offer around their supersâ greatest unmet need.
The community of supers to help co-design the best offer and spread word of mouth.
This is why Pirate Eddie calls it Pricing Therapy, not just Pricing Strategy.
Courage is the real fork in the road. And we seem to have traded it in for comfort.
Two generations ago, kids wanted to run into burning buildings. Today, 57% of Gen Z want to be influencers (professional selfie-takers terrified of real stakes). Starbucks had to spend millions teaching its 200,000+ baristas (average age 24) how to look customers in the eye.
Weâve built a culture addicted to:
relatability over responsibility
applause over impact
vibes over values
But nothing legendary happens without courage.
Courage is the line between the people who go for it and the people who watch.
People think they have clarity. They donât.
(We had to write The Problem Is Your Problem because 90% of POVs collapse on the problem line.)
People think they have wisdom. They donât.
(We had to write The Power of Outcomes because Naval had to remind us the outcome is what matters in life above all.)
People think knowledge will save them. It wonât.
(If knowledge created transformation, the Bible alone wouldâve done the job without churches, pastors or small groups. So would diet books.)
People think courage, clarity, wisdom and knowledge is enough, right? Itâs not.
You need simplicity. You need to make it easy for people to take the first step. Simplicity is the antidote to inertia. People need to prioritize progress over perfection.
This is why we wrote Simplicity is Velocity.
People think they have empathy. Most donât or have it in limited supply.
You are not the main character in your business. Your superconsumers are. If you donât have empathy, youâll never understand your superconsumers. And if you never understand your superconsumers, you will ultimately fail in business.
This is why we wrote Missionaries, Not Mercenaries.
People think they can or have to do it alone. You donât. And you may not fully appreciate the power of community.
Your Facebook friends, Instagram followers, and LinkedIn connections donât count.
You need the right mix of people who elevate your upside, love you enough to tell you the truth, and people who love to jam with you.
This is why we wrote Relationship Capital.
Nobody who has transformed has done it alone.
Thereâs usually someone in their life who en-courage-d them. Courage comes from being encouraged, by someone who has actually transformed themselves.
Those people are rare. And those people canât scale.
Christopher is one of those people. He wants to play with Bean (his cat-dog), his chickens, and his wife. He turns down super-ding-dong offers all the time.
Bill Walton had to drag him out of âretirementâ by yelling: âYouâre not retired. Youâre a teacher.â
Eddie is an introvert who runs out of words by mid-afternoon. His wife is an even stronger introvert. He cannot have 1,400 conversations a day.
Pirate Eddie Bot can.
Pirate Eddie Bot can scale Eddie.
Donât take our word for it. Pirate Philippe-Antoine Riouxâour #1 superconsumer with 1,400+ messages from the Pirate Eddie Bot. The human Eddie wouldâve tapped out at 14. Not because he didnât want to helpâbut because heâs human.
Philippe shared his experience (quoted exactly):
âI fell down a rabbit hole of clarity.â
âItâs a decision and POV accelerator.â
âIt makes me think in Category Design principles.â
âItâs like a prime lens with a wide apertureâcrisp clarity even in low light.â
âIt helped me niche down, refine my POV, and avoid dumb purchases.â
âItâs more human than the human Eddie.â
Philippe didnât just learn. He transformed.
Before AI, humans needed humans for transformation.
After AI, humans with AI clones can transform thousands at scale.
With AI, you get both. 24/7. Zero ego. Infinite patience. Perfect memory.
Why choose?
The question is not: âDo you want to learn category design?â Itâs: Do you want to transform?
Hereâs the bridge most people miss:
AI done right doesnât replace humanity. The thing about humanity is that our aspirations have always outstripped our abilities. What AI, at its best, could do is to give us greater ability to live up to our aspirations.
Some of you are wary or suspicious of AI.
Consider the opposite possibility. The right kind of AI (custom, transformation-oriented, educational AI) doesnât diminish our humanity.
It amplifies it.
It takes whatâs best in us and makes it more accessible.
Thatâs what the Pirate Eddie Bot does.
It doesnât replace Eddieâs humanity. It extends it. It scales it. It makes it available at the exact moment you need transformation. Not whenever Eddie has free time, energy, and words left.
This is the kind of AI we want you to use. And the kind of AI we think you should consider building.
AI isnât the threat.
Indifference is the threat. Inconsistency is the threat. Lack of courage is the threat.
AI is the sanest choice in an insane world.
The Category Pirates Transformation Stack
In 2019, Category Pirates started as a business-writing bandâthree weirdos with keyboards and a POV. We were going to teach people how to transform their lives through Category Design.
By 2025, Pirates Christopher and Eddie burned it all down to the studs.
Blank sheet of paper.
One rule:
Category Pirates must be an AI-first business.
We realized something that changes everything: Teaching and Transformation are two different businesses. AI plays a completely different role in each.
Category Pirates now operates as two interconnected businessesâone that teaches, and one that transforms.
1. The Teaching Business
Social media â Substack â Books â Podcasts
It looks like this:
Social Media (free)
Substack ($20/month)
Books ($100)
Teaching is about information, insight, and POV. Transformation is up to you.
AIâs job here is to make knowledge transfer easier, faster, and cheaper.
Lucy (our trained ChatGPT) helps us write, edit, refine, and accelerate what we publish.
Automations stitch the pipes together across Substack, Shopify, and Amazon.
AI makes us faster and sharper, but it doesnât replace us.
Teaching was our most efficient way of empowering transformation before AI.
2. The Transformation Business
Pirate Eddie Bot â Courses â Workshops â Category Design Academy
It looks like this:
Pirate Eddie Bot ($350)
Courses ($1,000)
Workshops ($5,000)
Academy ($10,000)
Transformation isnât about consuming ideas.
Itâs about becoming someone different. The Transformation business is about being there to help you at every step along your path.
Hereâs the key distinction:
AI doesnât support the transformation business. AI is the transformation business.
The Category Design Academy is our most premium offer: $10,000 for a five-month cohort, two live jams a month, our custom Academy AI (Libby) plus a monthly AMA with Pirate Christopher.
It produces the deepest, most profound transformations weâve ever delivered.
It cannot scale forever.
We doubled capacity by running two cohorts a year.
We still cap seats to preserve intimacy.
And the Academy is primarily for folks already earning $100K+ with a believable path to $1Mâ$10MMâ$100MM+++.
Thatâs not everybody looking for category transformation.
If our mission is to unleash 100,000 category designers, the Academy alone wonât get us there.
The Pirate Eddie Bot is our scalability engine.
Everything we teach eventually trains the Pirate Eddie Bot:
Every cohort transcript
Every workshop Q&A
Every course
Every mini-book
Every newsletter
Every deep-dive conversation weâve ever had
All of it is anonymized, synthesized, and converted into transformation algorithms inside the Bot.
You might wonder:
âDoesnât ChatGPT or Gemini or Grok already have all this?â
Absolutely not.
Consumer LLMs are generalists.
Category Design is a niche discipline behind a paywall, with non-obvious frameworks you canât fake by scraping the internet.
The Piratesâ thinking doesnât exist anywhere else.
Even if it did, general AI models still miss the point.
As @alojoh (a former physicist + investment banker who writes elite research on Tesla, Nvidia, Meta, and others) puts itâand Pirate Eddie pays him $5/month to read his workâLLMs have very real limits right now.
He says:
Most of what todayâs LLMs train on is low-quality, obvious, regurgitated sludge. (AKA content on the Internet.)
A lot of monkey-see-monkey-do content.
Fast-food thinking. Quick tips. Hacks.
Thatâs why they sound like everyone else: because theyâre trained on everyone else.
@alojoh said it perfectlyâand we love this line:
âIn markets, whatâs âobviousâ is almost always wrong.â
Thatâs why Category Pirates live in the non-obvious and category creation tiers of the content pyramid.
This is why we were so excited to see the Pirate Eddie Bot deliver outcomes, not just generic advice.
Real Pirates. Real Outcomes. Real Revenue.
People use the Pirate Eddie Bot for wildly different quests:
Entrepreneurs generating leads and revenue
Founders accelerating category design
Solopreneurs building clarity theyâve chased for years
And many more!
One of our favorites: Pirate Jay, Category Design Academy 1.0 alum.
He was an early adopter of the Pirate Eddie Bot.
And he told us, without blinking:
âPirate Eddie Bot saved my business.â
In particular, he shared screenshots of what his clients said after he jammed with the Pirate Eddie Bot on his category manifesto, which is what he put on his website!
Marketing that doesnât generate revenue is called arts and crafts. Thatâs not what Pirate Jay does.
If you run sales, revenue, or GTM at a crypto company, you should probably ping him. He used the Pirate Eddie Bot to get leads flowing and revenue moving. Fast.
Transformation isnât just about money.
Sometimes the real breakthrough is direction. Clarity youâve chased for years but couldnât quite name. Which brings us to Pirate Kimber.
Kimber is a former colleague of Pirate Christopher and early friend of the Pirate ship.
Hereâs her story. In her own words (edited for flow but not meaning):
âGlow Path is the movement Iâm building. I knew it had potential but I couldnât see the non-obvious problem clearly enough to turn it into a category.â
She came to the Pirate Eddie Bot thinking she had a wellness framework.
Something adjacent to her cancer journey.
Something uplifting, valuable, but familiar.
The Pirate Eddie Bot corrected that. Immediately.
He helped her see she wasnât in âwellness.â She was in a completely different problem space:
The Glow Gapâthe silent internal erosion that happens when women live out of alignment with the life they say they want.
Thatâs a category.
Thatâs a movement.
Thatâs a non-obvious problem with teeth.
With the Pirate Eddie Bot, Kimber:
Shifted from features to FROTOs
Escaped the Existing Market Trap in record time
Explored real enemies (not generic wellness tropes)
Crafted language that makes Glow Path different, not better
Sharpened the problem so it hits emotionally, not academically
Found the exact place to start her movement: Substack + Supers, not social
Her words:
âFor the first time, I can see the category taking shape. And that clarity came directly from Eddieâs prompts, pressure-testing, and POV sharpening.
Iâve been marrying the intimacy I have with my ChatGPT bot with Eddieâs specific skillsâtogether they help me think and write with purpose.
Thanks for building something that actually thinks like a Pirate. Itâs changing how Iâm building Glow Path.â
Kimber is now building Glow Path publicly.
(Sheâs the real deal. You can follow her Substack here and check out Glow Path here.)
Finally, Pirate Daniela used the Pirate Eddie Bot to do something most people never do: to value her value and decide which companies deserved her superpowers.
This is the post we shared on LinkedIn (youâll recognize it when you see it).
Her work with Eddie helped her:
Name her value with precision
Widen the aperture of her career
Define what âworthy companyâ actually means
Build clarity she can now negotiate, communicate, and select from
Thatâs the category creator advantage:
When you know your value, the world stops undervaluing you.
This is what she texted Pirate Eddie after jamming with the Pirate Eddie Bot
Pirate Jay got leads and revenue.
Pirate Kimber got a new category.
Pirate Daniela got clarity that changed the arc of her career.
So letâs ask the only question that matters now:
What might you get?
12 Use Cases For 12 Types Of Pirates
Our Pirate ship is big. Many quests, many callings.
So we jammed with Lucy to identify the 12 most common transformations people experience using the Pirate Eddie Bot.
See which one feels like your arc:
1. Entrepreneurs
Youâve built things youâre proud of, but none of them made the world reorganize around you.
The bot helps you:
Simplify your pitch
Name the problem you really solve
Extend your runway
Identify superconsumers & super-geos
Position as the only, not the best
The Pirate Eddie Bot pushes you out of the âbetter productâ trap and into the identity of a category designer.
This is when revenue starts behaving differently: it comes to you, not from you chasing it.
2. CEOs
Youâre responsible for everything, but painfully clear on very few things.
The bot helps you:
Turn clarity into revenue
Craft a POV the org can rally around
Make asymmetric, high-impact decisions
Communicate simply, at scale
Reject false investor/board premises
The Pirate Eddie Bot pulls you out of idea overload and into the identity of a category-level thinker.
This is when the companyâs trajectory starts changing: you stop firefighting the present and start framing the future everyone else can finally follow.
3. CMOs
Youâre asked to prove your value every quarter while being given tools built for last decadeâs problems.
The bot helps you:
Shift from demand capture â demand creation
Sharpen narrative for boards & investors
Build category POV campaigns
Design Lightning Strikes
Shape a new category of CMO
The Pirate Eddie Bot pulls you out of the âmore marketingâ trap and into the identity of an enterprise-value multiplier.
This is when the game changes: the company stops treating you like a cost center and starts following you as the architect of its category future.
4. Head of Sales
Youâre carrying the revenue number, but your deals keep stalling because buyers donât actually understand the problem.
The bot helps you:
Build momentum, not pressure
Tell a category story that closes deals
Coach reps with precision
Reframe objections through FROTOs
Sell problems, not features
The Pirate Eddie Bot pulls you out of the quota-and-features grind and into the identity of a belief builder.
This is when selling becomes easierâand more humanâbecause buyers finally see the world the way you need them to.
5. CFOs
Youâre expected to forecast the future, but most days youâre handed spreadsheets that only describe the past.
CFOs finally get:
Capital allocation tied to category growth
TAM clarity & size-of-prize
A strategic narrative for investors
Forecasting tied to category creation, not spreadsheets
The Pirate Eddie Bot pulls you out of backward-looking analysis and into the identity of a value architect.
This is when the organization starts listening differentlyâbecause youâre no longer reporting the numbers, youâre shaping the future they point to.
6. Bigger-Firm Consultants
Youâre surrounded by smart people and identical frameworks, and itâs getting harder to explain why you should lead the room.
The bot gives you what Big 3 decks never will:
Original POV development
Escape from the obvious
Pricing power
Distinct intellectual property you own
Authority that clients feel immediately
The Pirate Eddie Bot pulls you out of the McKinsey/BCG sameness spiral and into the identity of a Non-Obvious thinker.
This is when clients stop seeing you as âanother consultantâ â and start seeing you as the one with the sharpest mind in the building.
7. Soloprenuer Consultants
Youâre doing great work, but the market keeps lumping you in with every other âconsultantâ who sounds exactly like you donât.
The bot helps you:
Turn POV into inbound
Raise price without resistance
Differentiate instantly
Clarify the ONE problem you own
The Pirate Eddie Bot pulls you out of the betterâfasterâcheaper race and into the identity of a category-of-one advisor.
This is when clients stop treating you like a vendorâand start treating you like the only person who can help them.
8. Creator Capitalists
Youâre producing content nonstop, but it still feels like no one actually knows you or what you stand for.
The bot helps you:
Develop a (different) POV with gravity
Create high-ticket alignment
Build a durable audience
Move from posting â publishing
Build differentiation through outcomes, not hacks
The Pirate Eddie Bot pulls you out of the content treadmill and into the identity of a category creator.
This is when your work stops blending into the feed and starts becoming the lens your audience uses to navigate the world. Creators stop making âcontentâ and start making categories.
9. Writers & Authors
You have ideas worth sharing, but none have yet become the signature concept your entire career can stand on.
The bot helps you:
Name the real problem your book solves
Create non-obvious ideas that spread
Clarify your category
Craft a title/subtitle with momentum
Distill the signature concept your career will ride on
The Pirate Eddie Bot pulls you out of âwriting about topicsâ and into the identity of an author with a category-defining idea.
This is when your work stops sounding interchangeableâand starts becoming the intellectual property your whole career can compound on.
10. Professional Investors
You see endless decks and endless data, but true conviction is rare because very few founders articulate a category worth betting on.
The bot helps you:
Sharpen theses
Pressure-test founder POVs
Pattern-match category signals
Spot new markets early
Build a superpower for non-obvious investments
The Pirate Eddie Bot pulls you out of incremental analysis and into the identity of an investor who sees category futures before anyone else.
This is when your decisions become sharper, earlier, and far more asymmetricâbecause youâre no longer chasing trends; youâre predicting them.
11. Personal Investors
You want to grow your wealth, but every market headline, analyst forecast, and algorithmic chart makes the future feel more confusing, not less.
The bot helps you:
Make allocation decisions through POV
Cut through narrative noise
Make asymmetric bets with confidence
Spot the next Category Queen early
The Pirate Eddie Bot pulls you out of reaction-based investing and into the identity of a pattern recognizer who sees how categories tip before markets notice.
This is when your investments stop feeling like guessesâand start feeling like foresight.
12. Missionaries (Business + Faith)
You feel called to something bigger, but the language to express itâand the courage to live itâstill sits just out of reach.
Missionaries get:
A clear calling
Language that speaks to the heart
The courage to preach truth
A ministry or mission that fits their authentic design
The Pirate Eddie Bot pulls you out of quiet conviction and into the identity of someone whose purpose resonates with the people youâre meant to serve.
This is when your mission stops being a whisper inside youâand starts becoming a movement around you.
For the first time ever, you can get free access to the Pirate Eddie Bot for seven days.

Transformation starts with one choice.
Not the bot.
Not the book.
Not the perfect moment.
The choice to engage differently.
You can begin today (right now) with a single prompt.
The conversation that changes your life could start today.
If not now, when? If not you, who? If not the Pirate Eddie Bot, then what?
The window is open.
